Methodology
Our clients select their top 3 mission critical problems. CxO ASAP and our client's key decision makers spend 3 hours in a focused workshop to deep-dive on 1 problem. With our three complimentary 3-hour sessions, we are able to tackle our client's top 3 mission-critical problems in 10 stages per session, as follows:
- Introductions and validation of objectives - Identify each participant's roles and bring all key decision makers to a common understanding and agreement of the nature of the problem and objective of the session.
- Problem statement and business drivers - Capture the aggregate IT/business issue, challenge, or problem in a concise problem statement and tie it to its associated business drivers. Articulate what is driving the mission-critical need for an immediate solution (e.g. save costs, increase profits, drive sales, reduce budget/expenditure, foster company growth, better asset utilization, etc.)
- Scope and success criteria - Identify and describe all the components of the problem and its boundaries and what success looks like.
- Business, functional and technical requirements - Define the capabilities and conditions that must be met or held by a system or service in order to satisfy the enterprise goals and objectives.
- Guiding principles and design objectives - Describe the characteristics of the solution, the objectives that a viable solution must meet, and any compliance, statutory or regulatory guidelines.
- Business and technical constraints - Identify the necessary tools, skills, resources, and other components that are not available to solve the problem. What has not worked in the past? What constrains our ability to solve?
- Brainstorming and envisioning of 3 unique solutions - Together, CxO ASAP and client experts come up with 3 alternative solutions that meet all objectives and requirements identified, narrow down to one (the best), and craft the most viable solution.
- Current state analysis with cost savings demonstrated - Describe the current state in realistic terms and identify the components of the selected solution that are already available and can be leveraged without additional cost implications.
- Gap analysis and opportunity identification - Pinpoint the difference between the current state and the selected viable solution. Identify actions that need to be taken to close the gap: quick hits, strategic plans and tactical steps. Determine opportunity costs and risks if no action is taken.
- Business case with approach, prioritization and a phased roadmap - Develop a concrete action plan (with key milestones) that delivers the solution while capitalizing on high-value opportunities. Get a realistic budget! Determine all the dependencies, nail down action items and set the next steps.
